Challenge
- PCI DSS certification and FCA approval, ensuring full regulatory compliance
- Ultra-low latency transactions under 250 milliseconds, delivering a seamless user experience.
- Successful integration of multiple third-party APIs, including GPS, Xero, and CashFlows
Kwanji began as a powerful idea but lacked a validated product direction and a scalable technical foundation. The risks were typical of early-stage fintech:
- Many initial concepts, few tested
- High costs of building before validating
- Market complexity across 80+ countries
- Need for a clear value proposition for both SMEs and execution partners
- Limited resources to build a full platform from day one
The challenge was to refine the idea, de-risk the product, secure early traction, and build a platform capable of competing in a rapidly evolving FX and payments ecosystem.
Key Objectives
- Validate Kwanji’s core proposition
- Build a prototype to test with customers and partners
- Deliver an MVP showcasing essential FX workflows
- Acquire early users and secure seed funding
- Establish scalable processes and a modern engineering foundation
- Integrate with major accounting, ecommerce and FX partners
- Rapidly accelerate post-launch with a roadmap driven by KPIs and customer feedback
Solution
Innovify partnered with Kwanji using a three‑phase product model: Ideate, Incubate, Accelerate.
1. Ideate
- Worked with Leslie to filter and refine numerous early ideas.
- Conducted deep research: user behaviour, competitor analysis, problem mapping.
- Built a clickable prototype to visualise the solution and validate assumptions.
- Defined target users, value proposition, business model and go-to-market.
This ensured Kwanji would not invest in building features that users did not value.
2. Incubate
- Built the MVP with fully functional core workflows but manual back-office steps to reduce cost and risk.
- Enabled early customers to use the product, proving value to both SMEs and execution partners.
- Helped Kwanji win a pitching competition and secure £300K seed investment from Mercia.
The MVP validated the model and demonstrated its commercial potential.
3. Accelerate
With real users onboard:
- Integrated KwanjiFX with major business systems: Xero, SageOne, ExactOnline, KashFlow, Magento, WooCommerce.
- Built a lightweight widget enabling transfers from any web app or invoice with a single click.
- Integrated with leading FX execution partners such as AFEX, Global Reach Partners, Halo Financial and VFX to expand market coverage.
- Delivered a fully managed Scrum team using CI/CD, XP and TDD for continuous evolution.
Innovify also deployed all supporting frameworks — version control, repositories, continuous build, automated testing tools — giving Kwanji startup efficiency with enterprise-grade delivery maturity.
